I think the only time a fudged dice roll is acceptable is if they were going to die after doing everything RIGHT. If they are supposed to get ambushed and the opening arrow from the enemy is a crit on the squishy mage that would kill him, it is in no way fun for the players to just say, "Yeah, you were walking along, now you're dead." But that's pretty much the only case and even then there could be mitigating circumstances.

@NeilSlater I think that's fair. Personally, my call as a DM would be to allow players to possibly acquire allies through the Diplomacy skill, although that ability is not explicitly stated. It just makes sense within the context of what diplomacy actually is. However, were they then to attempt to get an NPC to do something potentially harmful, and the NPC was to question it, it would be all about bluff. If they lied, anyway. If they tried to explain why it would be best if the NPC took the hit for the group, it would be Diplomacy against a high DC.

The less the NPC would want to take the action, the higher the DC would be on an intimidate or diplomacy check, it seems to me.
